AI consulting prices can feel opaque. Many firms say “contact us,” and the published numbers you do find range widely. This guide explains how consultants charge, what drives cost, and how to judge whether it’s worth it for a business with 10 to 100 people. Where we quote numbers, we name the source.
How do AI consultants charge?
There are four common models:
| Model | How it works | Best for |
|---|---|---|
| Hourly | You pay for time spent. | Short advice, open-ended questions |
| Daily or weekly | A block of a consultant’s time. | Workshops, intensive discovery |
| Fixed project | One agreed price for a defined result. | Building something specific: a plan, an automation, a rollout |
| Monthly retainer | A set monthly fee for ongoing work. | Keeping systems running and improving after a project |
What are typical AI consulting rates?
Published 2026 pricing guides give a sense of the market:
- Hourly rates: Leanware’s 2026 guide puts junior AI consultants at about $100 to $150 an hour, with top-tier experts at $300 to $500 or more, and specialized areas carrying a further premium. (Leanware)
- A government benchmark: for the “Data Scientist” labor category on U.S. General Services Administration contracts, the median rate was about $161 an hour as of November 2026 (25th percentile about $135, 75th percentile about $194), as reported by Fulkerson Advisors. (Fulkerson Advisors)
- Location matters: the same Leanware guide notes that U.S. consultants charge more than many international equivalents, and major tech hubs carry a further premium.
These are reference points, not quotes. Project prices depend heavily on scope.
What drives the cost of AI consulting?
Team size
More people means more accounts to set up, more training and more change to manage.
Number of systems to connect
An automation that touches only email is simpler than one that connects email, a CRM, accounting software and a scheduling tool.
Custom vs off-the-shelf
Custom AI software is expensive to build and maintain. Most small businesses get the biggest gains from well-set-up off-the-shelf tools and a few automations.
Data quality and sensitivity
Messy or scattered data adds cleanup work before any AI can help. Regulated data (health, financial) adds compliance work and needs suitable tools and agreements.
Hourly vs fixed fee: which protects the client?
With hourly billing, the risk of a slow or over-complicated project sits with you. With a fixed fee, the consultant carries the risk of their own estimate, and you know the total before anything starts. For a small business buying a defined result (a plan, an automation, a rollout), fixed price is usually the safer choice.
Look for a fixed price that’s agreed in writing, a clear list of what’s included, and a stated process for changes in scope.
What hidden costs should you watch for?
- Software subscriptions: AI assistant seats, automation platforms and CRM fees are usually billed separately by the provider.
- AI usage fees: some automations pay per use. Usually modest, but ask for an estimate.
- Maintenance: tools change. Someone has to keep automations working.
- Your team’s time: meetings, approvals and training. A good consultant keeps this small.
Is AI consulting worth it?
A simple way to check: hours saved per week × loaded hourly cost × 52 weeks, compared with the total cost of the project plus a year of software.
Example (illustrative numbers): an automation saves 8 hours a week of admin time that costs the business $35 an hour including overheads. That’s 8 × $35 × 52 = $14,560 a year in time freed up, before any benefit from faster responses or fewer mistakes.
Be wary of anyone who guarantees ROI. Results depend on your business and how your team uses the tools. A good consultant estimates savings before building and measures them after.
What should a good AI consulting proposal include?
- The specific problem being solved, in your words
- What will be built or delivered, and what won’t
- A fixed price, or a clear cap
- A timeline with your time commitment
- Who owns what gets built (it should be you)
- How your data will be handled
- What happens if something breaks after launch
8 questions to ask before you hire an AI consultant
- Is the price fixed, and what exactly does it include?
- Who owns everything you build?
- Will it run in our accounts?
- How do you handle our data, and which tools will see it?
- What would you tell us to skip?
- How will we measure whether it worked?
- What happens if it breaks after launch?
- How much of our team’s time will this take?
